Why Good Guards Leave: The Real Cost of Treating Security as Disposable

New Zealand's security industry loses its best people constantly — not because the work defeats them, but because the industry gives them nothing worth staying for. Low pay, no training investment, and a culture that treats guards as interchangeable bodies drive skilled operators out. Everyone pays for it: clients, communities, and the guards left behind.

Every experienced operator in this country knows the pattern. A guard comes in green, and over two or three years becomes genuinely good — reads a room in seconds, de-escalates without touching anyone, writes reports that hold up, mentors the new starters. The exact person you want standing at your site when everything goes wrong.

And then they leave. For the police. For corrections. For a trade. For driving a truck — because the truck pays better, and nobody swings at you.

The industry shrugs, puts a new body in the uniform, and calls it solved. It isn't solved. It's the whole problem, on repeat.

Disposable by design

The economics of mainstream security contracting work like this: clients buy hours, providers win contracts by quoting the lowest rate, and the only flexible cost in the equation is the guard's pay. So the guard's pay gets held at the floor.

What that floor buys is a workforce treated as disposable by design:

Pay that ignores the risk. Guards absorb physical danger, verbal abuse, legal exposure and psychological load that almost no other role at similar pay comes near. The market rate says that's worth roughly the same as stacking shelves. Guards can do the maths — and eventually they do.

Training as a cost to avoid. Beyond the minimum required for a Certificate of Approval, most guards get nothing. No de-escalation training worth the name. No scenario work. No decision-making frameworks. No development pathway. The industry asks people to handle crises it never trains them for, then acts surprised when things go wrong.

No recognition, no progression. A guard with ten years of flawless service and one with ten days often stand on the same rate, in the same rank, with the same title. There is nowhere to go. Excellence is invisible; longevity is unrewarded. Careers need ladders, and this industry mostly hasn't built one.

Interchangeability as a business model. When a client complains, the guard gets swapped like a faulty part. When a contract changes hands, the whole workforce is churned. The system's underlying message: any body will do. Skilled people do not stay in systems that tell them that.

What churn actually costs

The industry pretends low pay saves money. Count what it actually costs.

Every experienced guard who walks takes their site knowledge, incident judgement and relationships with them. Their replacement starts from zero — and the highest-risk guard on any site is the one in their first months. Recruitment, licensing, induction and supervision costs repeat endlessly. Clients get inconsistency and quietly conclude "security guards are useless," which drives rates down further, which drives more good people out. It's a spiral, and everyone in the industry is living inside it.

Then there's the cost nobody puts in a spreadsheet: the incident handled badly because the experienced guard who would have handled it well left in March. A wrong decision at the wrong moment can cost a business its licence, its reputation, or someone their life. Measured against that, the money "saved" by paying the floor is a rounding error.

Paying professionals properly isn't the expensive option. It's the cheapest thing this industry could possibly do.

The part we own

It's honest to say the industry does this to guards. It's also honest to say guards have accepted it for too long — because we've been divided, casualised, and told that's just how security is.

It's only "how security is" until enough of us decide otherwise. Nurses decided otherwise. Paramedics decided otherwise. Every respected profession in this country was once underpaid and dismissed, and every one of them changed it the same way: from within, together, by professionalising and refusing the old deal.

That looks like guards who train past the minimum and are visibly better for it. Operators who present, communicate and perform to a standard that makes the "dumb bouncer" stereotype impossible to sustain. Experienced hands mentoring the next generation instead of watching them sink. And — the hard part — guards backing each other on pay, because a lone guard asking for a fair rate is easy to ignore, and an industry-wide expectation isn't.

For the ones still here

The people who fix this industry will be the ones on the front line right now. Not because it's fair that it falls to us, but because nobody else can do it. Clients follow standards; they don't set them. Regulators follow professions; they don't create them.
